A DevOps engagement that changed both the tooling and the culture

The part of this project I had been most worried about was the integration work. Our system landscape is complex, some of the upstream APIs were barely documented, and one of our third-party vendors was notoriously slow to respond. This team documented what the upstream vendors could not, built resilience into the architecture where third-party reliability was uncertain, and delivered integrations that have worked exactly as specified since day one. I genuinely could not have asked for more.

Years of incremental development had left us with a platform that was functional but limiting. A structured rebuild was the agreed path forward.

Outperformed our in-house team on every SLA we tracked from month one

The knowledge transfer at the end of the project was notably good. Too many vendors see handover as a tick-box exercise. This team ran structured sessions, produced documentation our internal team actually references, and spent real time making sure we understood the architecture decisions well enough to maintain and extend the system independently. Six months later we are doing exactly that without needing to go back to them for every question.

Project summary

A licensing agreement required us to demonstrate GxP-compliant data management to a partner's satisfaction. Our existing infrastructure failed that assessment.

They resolved a network issue at 2am before anyone arrived at the office. Nobody noticed.

What I appreciated most was that they were honest when things were not going to plan. There was one point mid-project where a dependency was going to affect our timeline and they told us three weeks before it would have become critical. That gave us time to adjust. Vendors who manage upward proactively are rare. This one did it consistently throughout the engagement.

Our compliance team had flagged gaps that needed fixing before our next regulatory review. The work was too specialist for our internal team to absorb without dropping the product roadmap entirely.

The outcome we needed, on the timeline we needed it, by people we would use again

Honestly, I came into this engagement with some scepticism. We had a bad experience with a vendor twelve months earlier and I wanted to see evidence of competence, not just hear about it. The discovery documentation was the first signal. The sprint delivery consistency was the second. By go-live I had stopped being sceptical and started planning how to expand the engagement. The production system has been stable from day one and our internal team loves working with the codebase they left us.

Our internal team was committed to maintenance and could not absorb a new build of this complexity. An external partner was the only way to hit the timeline.
